Many advertising-funded media companies have built large, loyal audiences - but the ad-funded model gets harder every year. You do not need to build a subscription business from scratch in order to get direct revenue from those audiences.
If your business runs on advertising, you already know which way your revenue numbers are moving.
Less traffic arrives from search: Google organic search traffic to more than 2,500 news sites fell by a third in the year to November 2025, and publishers expect it to almost halve again over the next three years. AI tools answer questions without sending anyone to the source: Pew found people clicked a link on 8 per cent of Google searches that showed an AI summary, against 15 per cent without one. And the yield on what is left keeps falling, with UK programmatic eCPMs down by more than 10 per cent in 2025.
Global advertising spend with news brands has fallen by a third since 2019, even as the wider market grows. Advertising still matters. But it is a hard thing to build a future on alone.
Every reader is worth the same small amount, once
The limit of an advertising model is that it treats everyone the same. A reader who has visited every day for five years and one who arrived once by accident are each worth a few impressions. Loyalty does not show up in the revenue.
You almost certainly have readers who value what you do and would pay for it, if paying were easy. Most ad-funded media companies have simply never given them a way.
Launch subscription and PAYG together
The obvious answer is a subscription, and for some readers it will be right.
But subscription on its own only converts a small share of an audience (under 1 per cent of monthly visitors for the median news brand), and it’s hard to assess what price point will work. Launch it alone and you ask everyone else to commit monthly, or carry on paying nothing.
We recommend launching subscription and PAYG together, so every reader has a way to pay:
The committed few take the subscription, at full price.
Most people pay by the article or the day, when they want to, from a single wallet.
Readers move between the two as their habits change, without being lost.
Axate handles both. You do not need a separate subscription platform to get started.
Your advertising revenue does not have to suffer
A common worry is that charging will shrink the audience advertisers pay for. It can work the other way. A smaller amount of inventory in front of a more engaged audience can hold advertising revenue steady, and could even lift the yield.
Axate allows you to have your commercial cake and eat it. You stay in control of the balance. You decide what carries a price and what stays free. And you maintain the flexibility to iterate, innovate and refine over time.
Simpler than it sounds
Most of the barriers are practical: time, cost and the sense that adding payments will be complicated.
In practice:
Axate appears on your site as a small tab.
A reader taps it to see the price of an article, a day or a subscription.
They register once, add credit and pay with one click from then on.
You set the price and the free point. A daily title might make the rest of the day free after two paid articles.
What decides the result
The biggest factor is how much you give away. If nine in ten articles stay free, results will be close to nothing. That matters even more if you publish less than daily: you need to give readers something to pay for, and something to come back for.
Price most of your content. Set a subscription price that reflects the value of the product, and don’t discount it, and build something people will come back to habitually and often.
Find out what your audience could be worth
Our reader revenue assessment asks for your monthly audience and the subscription price you would charge, and returns an indicative picture of subscription and PAYG launched together. Then book a half-hour call and we will walk through the assumptions with you.
